Context

The organization required a standardized onboarding process to ensure all new employees received consistent training, mentorship, and role preparation. Prior onboarding activities were conducted inconsistently, creating the potential for knowledge gaps, varied employee experiences, and unclear expectations regarding training requirements.

Conditions

The onboarding process needed to:

  • Accommodate new employees across multiple departments

  • Include both instructor-led and self-paced learning components

  • Establish measurable performance standards

  • Support compliance and annual training requirements

  • Provide a structured transition from training to independent job performance

Scope

At the end of this project, we identified four gaps and solutions that would address each problem. We compiled our findings in a report and briefing presentation which were presented to the division directors. The report provided would be referenced and utilized by the directors during the division’s ongoing employee retention initiative.   

Role

Instructional Design and Systems Consultant

1. Analyzed onboarding requirements and organizational training needs.

3. Defined stakeholder responsibilities, including supervisors and mentors.
4. Developed a phased onboarding model consisting of:

  • Instructor-led training

  • Knowledge assessment

  • Shadowing period

  • Role assignment

  • Online learning requirements

5. Established completion criteria and annual training requirements.
6. Documented the process in a formal SOP format for organizational use.
